The single most revealing question you can ask a Chinese industrial supplier before signing a purchase order is this:
"Can you show me the last third-party NCR (non-conformance report) raised against your facility, and how it was closed?"
Why this question works
A factory that has never had a third-party NCR has either never had meaningful third-party inspection, or has had it and the records are unavailable. Neither is a confidence-building answer.
A factory that can produce a closed NCR — with a root cause analysis, a corrective action record, and a re-inspection sign-off — is a factory that has a functioning quality management system, not just a quality management certificate.
What it reveals
The factories that give you the cleanest documentation upfront are rarely the ones that give you problems downstream. The factories that hesitate on this question, redirect to their ISO certificate, or tell you they have never had an NCR, deserve a second look before you commit.
This one question does not replace a full supplier evaluation. It gives you an immediate signal about the maturity of the quality culture inside the factory.
